Activity Metrics vs. Output Metrics

The SDR team that tracks dials, emails sent, and LinkedIn messages as primary metrics is managing activity. The SDR team that tracks qualified meetings booked, positive reply rate, and meeting-to-opportunity conversion rate is managing outcomes. Both matter, but they serve different purposes. Activity metrics are diagnostic inputs. Output metrics are the results that matter. When leadership asks "how is the SDR team performing?", the answer should be output metrics, not activity counts.

  1. Primary Output Metrics Qualified meetings booked per SDR per week. Pipeline dollar value created per SDR per month. Meeting-to-opportunity conversion rate. These three numbers tell you whether the SDR team is producing results. Everything else is supporting detail.
  2. Diagnostic Activity Metrics Dials per day, emails sent per day, LinkedIn touches per day, reply rate, and connect rate. These metrics diagnose why output metrics are where they are. Low meetings with high activity suggests messaging or targeting problems. Low meetings with low activity suggests effort or time management problems.
  3. Efficiency Ratios Activities per meeting booked. This ratio tells you the efficiency of the SDR's process. An SDR who books one meeting per 100 activities has a different problem than an SDR who books one meeting per 500 activities. The first has a volume problem. The second has a conversion problem. The ratio separates the two.

Do This

  • Report output metrics (meetings, pipeline, conversion) as primary performance indicators
  • Use activity metrics as diagnostic tools to understand why output metrics are what they are
  • Track efficiency ratios to distinguish volume problems from conversion problems

Avoid This

  • Celebrate high activity volume when meeting output is below target
  • Punish low activity when meeting output is above target — results matter more than effort
  • Manage all SDRs to the same activity targets regardless of their efficiency ratios
