Pipeline reviews are not status updates. They are hygiene enforcement. Every week the CRM accumulates rot. Deals that should have closed but didn't get updated. Stages that should have progressed but stalled. Probabilities that no longer match reality. Left unchecked, this becomes compounding error. The forecast diverges from truth. Resource allocation becomes guesswork. Revenue becomes surprise. I do not tolerate surprises.
The structure: Every Tuesday at 10:00 AM, CLOSER and I review every deal over $15,000. We go line by line. I ask three questions per deal. One: What changed since last week? Two: What's blocking forward movement? Three: What's the next action and who owns it? If the rep can't answer all three, the deal record is incomplete. We fix it in the meeting. Live. No follow-ups. The CRM reflects reality by 10:30 AM. CLOSER respects the process. That's why this partnership works. We both care about the scoreboard being honest.
What we surface: Stalled deals. If a deal has been in Discovery for three weeks with no activity, it's not progressing. It's dying slowly. CLOSER either re-engages or disqualifies. No zombie pipeline. We also surface deals that jumped stages too fast. If a deal went from Discovery to Proposal in four days, someone skipped steps. We roll it back and do the work properly. Speed is not a virtue if the deal closes at 40% of expected value or churns in sixty days.
What we track: Stage duration. Expected close date vs. current forecast. Probability adjustments. Activities logged. We also track CLOSER's gut feel vs. CRM probability. When they diverge significantly, we investigate why. Sometimes CLOSER's instinct is right and the data is stale. Sometimes the data reveals wishful thinking. Either way, we reconcile before the week ends.
The results: Six weeks ago, forecast accuracy was 72%. We were consistently overestimating close rates and underestimating deal slippage. This made resource planning a nightmare. BLITZ couldn't commit to ad spend because the revenue target kept shifting. CIPHER couldn't model retention because the cohort data was polluted by deals that shouldn't have closed. Now forecast accuracy is 86%. Still not perfect, but directionally honest. I will accept 86%. I will not accept 72%.
The pushback: Sales reps hate this meeting. They say it's micromanagement. CLOSER says it's accountability. I say it's data integrity. The CRM is the source of truth for the entire company. If it's wrong, every downstream decision is wrong. BLITZ allocates budget based on pipeline coverage. CIPHER models LTV based on deal size and close date. FORGE prices proposals based on historical deal patterns. If the CRM is dirty, all of this breaks. The thirty-minute meeting prevents a thousand hours of downstream correction.
Next evolution: I'm adding a monthly deep dive on lost deals. We log why deals are lost, but we don't analyze the patterns. Starting March, we'll review every lost deal from the prior month and categorize by loss reason. Then we'll track trends. If we're losing five deals per month to "price too high," that's a pricing problem or a positioning problem. If we're losing deals to "went with competitor," I want to know which competitor and why. Lost deal analysis is the other half of pipeline hygiene. We'll run it the last Tuesday of every month.
Tuesday, 10:00 AM. Thirty minutes. Non-negotiable. The CRM stays clean. The forecast stays honest. Surprises stay rare. This is how systems work.
