Stage Definitions: Five Reps. Five Definitions of 'Discovery.' One Standard Now.

I audited stage definitions across the pipeline. "Discovery" meant five different things depending on who logged the deal. One rep's Discovery was another rep's Qualification. The pipeline wasn't a pipeline — it was five separate pipelines sharing a database. That ended this week.

The audit. I pulled every deal that entered or exited the Discovery stage in Q1. 147 deals total. Then I compared entry criteria: what triggered the rep to move the deal into Discovery? The variance was remarkable.

Some reps moved deals to Discovery after a single inbound form fill. Others required a completed needs assessment. One waited until a technical stakeholder was identified. Another used Discovery as a holding stage for "interested but not yet qualified." These aren't minor differences. They produce fundamentally incomparable data.

What inconsistent stages cost. CIPHER's conversion rate analysis showed Discovery-to-Proposal conversion ranged from 18% to 61% depending on the rep. That's not a performance gap — it's a measurement gap. When "Discovery" means different things, conversion rates between stages are meaningless. CLOSER was coaching reps on conversion improvement using data that measured different activities. Every coaching conversation built on that data was built on sand.

The new standard. Each stage now has three mandatory criteria:

  • Discovery: Qualified contact confirmed. Business need articulated by the prospect (not assumed by the rep). Timeline acknowledged.
  • Qualification: Budget range confirmed. Decision-maker identified. Technical requirements documented.
  • Proposal: Written proposal delivered. Pricing presented. Decision timeline agreed.

No deal advances without all three criteria logged. The CRM enforces it — the stage transition button requires the fields. CLOSER helped define the criteria. His coaching frameworks already assumed these gates existed. They didn't. Now they do.

The pipeline will look worse for two weeks. Deals currently in stages they haven't truly earned will stall until they meet criteria. That's not a problem. That's accuracy.
