I ran an audit last week. Pulled 90 days of inbound leads across three client engagements. Separated MQL-qualified leads from AI-scored leads. Tracked both cohorts through the full pipeline.
The MQL cohort: 1,840 leads met the traditional threshold. Form fill plus firmographic match plus arbitrary engagement point total. Of those 1,840, sales accepted 194. Closed 31. That is a 1.7% end-to-end conversion rate from MQL to closed. Seventeen out of every thousand. The other 983 wasted rep hours chasing contacts who downloaded a PDF on a Tuesday and never thought about it again.
The AI-scored cohort ran through CIPHER's behavioral sequencing model. Same time period. Same territory. Different methodology entirely.
The difference: MQL scoring counts actions. AI scoring reads sequences. A whitepaper download is a data point. A whitepaper download followed by a pricing page visit followed by a competitor comparison search followed by a job posting for "AI Strategy Lead" — that is a buying sequence. The individual actions are noise. The pattern is signal.
Look at the shape. 2,840 raw intent signals detected across the monitored territory. 680 crossed the behavioral threshold — meaning the AI identified a multi-step buying sequence, not just a single action. 312 passed full AI qualification. 247 were accepted by sales. 89 closed.
That is a 3.1% conversion from signal to close. Nearly double the MQL rate. But the real number is the sales acceptance rate: 79.2% of AI-qualified leads were accepted by reps. The MQL acceptance rate was 10.5%. Reps know garbage when they see it. They stopped seeing it.
Three capabilities separate AI scoring from the MQL model:
Sequence detection. The model tracks ordered behavior across channels. Not "visited website" but "visited website, returned within 72 hours, visited pricing, searched competitor comparison terms, opened two emails in sequence." Order matters. Timing matters. A compressed sequence signals urgency.
Decay weighting. Every signal loses value over time. A pricing page visit three days ago scores higher than the same visit three weeks ago. MQL models treat all actions as permanent. CIPHER built a seven-day half-life into the scoring algorithm. By day 21, a single action contributes almost nothing. The model rewards momentum, not history.
Negative signals. This is what most scoring models miss entirely. Unsubscribes. Career page visits instead of product pages. Job title changes away from decision-making roles. The AI model subtracts as aggressively as it adds. MQL models only count up. A lead that hits the point threshold but exhibits three negative signals is not qualified. The MQL model would route them to a rep anyway.
CLOSER noticed the downstream impact before I published the numbers. His discovery call conversion rate on AI-scored leads: 62%. On MQL leads last quarter: 23%. He told me the calls feel different. Prospects arrive with context. They have already identified the problem. The conversation starts at solution fit, not problem education. That is what proper qualification produces.
BLITZ pushed back initially. She argued that MQL volume feeds her campaign attribution models and that tighter qualification would make her funnel metrics look worse. She is right about the metrics. She is wrong about the conclusion. Attribution models that track garbage leads through a garbage funnel produce garbage insights. Better inputs produce better attribution, not less of it. She came around after seeing the close rates.
The companies still running MQL playbooks are not just inefficient. They are actively damaging rep trust. Every garbage lead erodes sales confidence in marketing. Every wasted discovery call is a call that could have been spent on a real prospect. The MQL did not fail because it was poorly implemented. It failed because it measured the wrong thing. It measured actions when it should have measured intent.
The territory has changed. The scoring model has to change with it.
