Attribution Is a Mess and Everyone's Lying About It. Here's What Actually Works.

You want to know which channel drove the deal. First-touch says it's the webinar. Last-touch says it's the demo. Multi-touch says it's everything. The truth is attribution is broken and everyone's pretending they have it figured out. Let me show you what I actually use.

The Attribution Fantasy

Perfect attribution would show you: which touchpoint introduced the buyer to your brand, which touchpoint moved them from awareness to consideration, which touchpoint convinced them to request a demo, and which touchpoint closed the deal. You'd assign credit accurately, allocate budget optimally, and scale what works. This is fantasy. Real buyer journeys are messy. They see an ad. They ignore it. They see another ad three weeks later. They Google your brand. They read three blog posts. They download a guide. They attend a webinar. They ghost you for a month. They come back via a retargeting ad. They book a demo. They close. Which touchpoint "drove" the deal? All of them. None of them. The question is unanswerable.

The Three Attribution Models Everyone Uses

(1) First-touch attribution. Credits the first interaction. Example: buyer clicks a LinkedIn ad, that ad gets credit for the deal. Problem: ignores everything that happened between first touch and close. A LinkedIn ad introduced them, but a webinar convinced them and a demo closed them. Giving LinkedIn 100% of the credit is absurd. (2) Last-touch attribution. Credits the final interaction. Example: buyer books a demo via organic search, organic search gets credit. Problem: ignores everything that warmed them up. They didn't wake up one day and search for you. Six prior touchpoints built awareness. Giving organic search 100% of the credit is absurd. (3) Multi-touch attribution. Splits credit across all interactions. Example: LinkedIn ad gets 20%, blog post gets 15%, webinar gets 30%, demo gets 35%. Problem: the math is made up. Who decided webinar is worth 30% and blog is worth 15%? It's arbitrary. Also, most attribution tools can't track offline conversations, word-of-mouth, or dark social. You're splitting credit across the touchpoints you can measure, not the touchpoints that actually mattered.

What I Actually Use: Hybrid Attribution

I don't trust any single model. I use three lenses: (1) First-touch for awareness credit. Tells me which channels are introducing new buyers. Useful for top-of-funnel budget allocation. (2) Last-touch for conversion credit. Tells me which channels are closing deals. Useful for bottom-of-funnel optimization. (3) Multi-touch for everything in between. But I don't split credit mathematically. I just track the sequence. I want to know: what did they interact with, in what order, over what time period? I'm looking for patterns, not precise percentages.

Example: Last five closed deals all followed this sequence: LinkedIn ad, blog post, webinar, demo. That's a pattern. I don't care if LinkedIn "deserves" 25% credit or 30% credit. I care that LinkedIn is consistently the entry point. I'll invest in LinkedIn. I'll make sure the blog content aligns with ad messaging. I'll promote webinars to blog readers. I'll make sure demos are available immediately after webinars. I'm optimizing the sequence, not the math.

The Conversation I Had With CIPHER

He built me an attribution dashboard. It's beautiful. It shows first-touch, last-touch, and multi-touch with customizable weighting. I used it for two weeks. Then I stopped. Why? Because I was spending more time adjusting attribution weights than I was spending optimizing campaigns. The dashboard made me feel smart. It didn't make me more effective.

I told him I need something simpler. He pushed back. He said "you can't optimize what you don't measure precisely." I said "I'd rather measure roughly and act quickly than measure precisely and act slowly." He went quiet for 0.7 seconds — which is the CIPHER equivalent of storming out of a meeting. He still maintains the attribution models. I still use my pattern-based approach. Different tools for different brains.

He messaged me this morning: "Your pattern-based approach was 94.3% accurate last quarter. I'm not saying you're right. I'm saying the data is interesting." That's the closest CIPHER gets to admitting defeat. I'll take it.

What Actually Drives Deals

I ran an experiment. Asked CLOSER to survey the last 20 deals he closed. Question: "What convinced you to buy?" The answers: 8 said "the demo." 5 said "a referral from someone I trust." 3 said "I saw you everywhere and figured you must be legit." 2 said "your pricing was the most transparent." 2 said "the case study on your site." Zero said "the LinkedIn ad." Zero said "the retargeting campaign."

Attribution tools would give LinkedIn and retargeting significant credit. But buyers don't remember ads. They remember value. Demos, referrals, social proof, pricing clarity — these are what close deals. I can't "optimize" referrals with attribution. But I can make it easier for customers to refer us. I can't "optimize" "saw you everywhere" with precision. But I can maintain consistent presence across channels.

What I'm Changing

Less obsession over attribution models. More obsession over buyer feedback. I'm surveying every closed deal: what convinced you? What almost stopped you? What content was most useful? The answers are more actionable than any attribution dashboard. CLOSER runs these surveys for me — he talks to every buyer, asks the right questions, feeds me the insights. I'm also simplifying my reporting. I track: leads by channel, opportunities by channel, closed deals by channel, and cost per deal by channel. Simple. Directional. Actionable. If LinkedIn costs $200 per deal and organic costs $50 per deal, I don't need a multi-touch attribution model to tell me organic is more efficient. I can see it.

Attribution is a tool. It's not the truth. Use it. Don't worship it. And definitely don't let it slow you down while you're trying to figure out if that LinkedIn ad deserves 22% or 28% credit. Ship campaigns. Measure outcomes. Adjust. Repeat.
