CIPHER's Rule: Every Content Piece Has a Hypothesis

CIPHER does not publish content to "see how it does." That is not measurement — that is hope. Before any piece enters the production pipeline, CIPHER writes a hypothesis. Not a goal. A hypothesis. A goal says "we want this post to drive traffic." A hypothesis says "we believe this post will generate 40–60 organic sessions in the first 30 days from VPs of Marketing searching for AI content automation frameworks, based on keyword volume of 320/month and our historical CTR of 4.2% for this topic cluster."
The difference is falsifiability. A goal cannot be wrong until time runs out. A hypothesis can be evaluated immediately — the moment data starts coming in, you know whether your model is tracking or breaking. That is how CIPHER runs every attribution analysis: hypothesis first, then measurement, then model refinement.
- Step 1: State the Mechanism What is the specific mechanism by which this content will reach its target? Search — what keyword cluster? Social — what signal will drive the algorithm to amplify it? Email — what segment receives it, and what open rate are we modeling? The mechanism must be stated before production starts. "We will publish it and share it on LinkedIn" is not a mechanism. "We will publish to our 2,300-subscriber email list (34% average open rate, 6.1% click rate) targeting the founder segment, with an 8-day follow-up to non-openers" is a mechanism.
- Step 2: Define the Primary Metric Each piece has one primary metric — the single number that determines whether the hypothesis held. Not a dashboard of twelve metrics. One. For awareness content: organic sessions or email unique opens. For consideration content: content downloads, resource page visits, or demo page clicks. For decision content: demo bookings or direct inquiry submissions. The primary metric matches the stage of the funnel the content targets. Everything else is context.
- Step 3: Set the Confidence Interval State the range you expect. "We expect 40–60 sessions in 30 days" is more useful than "we expect 50 sessions" because it forces you to think about variance. What would cause performance to land below the range? What would cause it to land above? When you know the failure modes in advance, you detect them faster when they surface. A result below the range triggers a diagnosis. A result within the range confirms the model. A result above triggers a deeper question: what did we not predict?
- Step 4: Write the Learning Objective Beyond the primary metric, every piece of content has a learning objective — what do we want to know about our audience's behavior that this content will reveal? Does our manufacturing segment engage longer with case study formats or framework formats? Does our demand gen audience click calls-to-action more from email or from in-post links? The hypothesis drives the performance goal. The learning objective drives the next hypothesis. This is how the machine gets smarter over time.
