Capstone: Running a Full Deployment Readiness Review

The deployment readiness review is not a meeting. It is a structured process with defined inputs, defined gate conditions, and a documented output — the deployment clearance package or the no-go recommendation with specific remediation items. Four domain reviews must be completed and their findings reconciled before the go/no-go decision is made. Running them sequentially means the last domain review is always rushed. Running them in parallel with a structured handoff protocol means the go/no-go meeting arrives with complete information.

The deployment readiness review owner — typically the project lead or a designated Program Manager — coordinates all four domain reviews. They do not conduct them. They ensure the reviews are scheduled in parallel, the finding formats are consistent, and the reconciliation meeting has the right people in the room. The four domain leads — CLAUSE, ATLAS, DRILL, and PRISM — each present their findings in a standardized format. The reconciliation session identifies conflicts between domains and resolves them before the go/no-go decision is made.

  1. Phase 1: Parallel Domain Review Initiation (T-6 weeks) Six weeks before the target go-live date, initiate all four domain reviews simultaneously. Submit the complete deployment package to CLAUSE for legal review. Submit the architecture documentation and data flow diagrams to ATLAS for architecture review. Submit the security surface mapping and infrastructure documentation to DRILL for security review. Submit the organizational impact assessment and user population data to PRISM for behavioral review. All four reviews begin on the same day. None waits for another to complete.
  2. Phase 2: Domain Finding Reports (T-3 weeks) Each domain produces a standardized finding report using the same format: executive summary (one page, green/yellow/red status), detailed findings (itemized, each with a severity classification), go-live blockers (findings that must be resolved before go-live), and recommended improvements (findings that should be addressed but are not go-live blockers). Standardized format enables direct comparison. If CLAUSE identifies a data handling requirement that ATLAS's architecture does not satisfy, that conflict is visible in the standardized reports before the reconciliation meeting.
  3. Phase 3: Cross-Domain Conflict Identification (T-2 weeks) The review owner compiles all four reports and identifies cross-domain conflicts: legal requirements that the current architecture does not satisfy, security requirements that conflict with the behavioral adoption plan, infrastructure logging requirements that exceed the data retention framework CLAUSE approved. Cross-domain conflicts are the most dangerous findings because no single domain lead owns the resolution. The review owner facilitates a conflict resolution session with the relevant domain leads. Resolution is documented in writing before the go/no-go meeting.
  4. Phase 4: Go/No-Go Preparation (T-1 week) One week before the go/no-go meeting, the review owner produces the deployment readiness summary: a one-page status dashboard showing the green/yellow/red status across all four domains, a complete list of all go-live blockers and their current resolution status, a list of all post-launch commitments and their owners, and a risk acceptance matrix for any yellow items that will be launched with known limitations. This summary is distributed to all go/no-go meeting participants 48 hours in advance. No surprises in the go/no-go meeting.
