Preparing for the Interrogation

A high-stakes briefing is a structured interrogation. The executive has read the document. They have formed a position. They have identified the weaknesses in the argument and the questions those weaknesses generate. They walk into the meeting ready to challenge, not ready to be presented to. Preparation for this meeting is not rehearsing the narrative — it is mapping every likely challenge and formulating the specific response to each one before the meeting begins.

  1. Map every likely challenge Read the briefing document from the executive's perspective. For each section, ask: what would a skeptical executive challenge here? List every challenge — not the ones you are comfortable with, but the ones you are hoping do not come up. Those are the ones that will come up. Write them down.
  2. Formulate specific responses For each challenge, write a two-sentence response: one sentence that acknowledges the concern directly, one sentence that addresses it with evidence. "You are right that [concern]. Here is how [specific evidence] addresses that." Do not write vague reassurances. Write specific answers. If you do not have specific evidence, you have identified a gap that must be filled before the briefing.
  3. Prepare the data that was not in the briefing document The briefing document holds the three most important evidence points. The interrogation will ask for the fourth, fifth, and sixth. Have them ready — not in the briefing document, but in a single reference document that you can access instantly when the question is asked. "I have that detail here" is the response that builds credibility. "I will have to get back to you" is the response that delays decisions.
  4. Prepare your concessions Identify the two or three points in the briefing where the skeptic is right to push back. Know in advance which objections you will concede and which you will defend. "You are right that the Q3 sample size is smaller than ideal — here is why the data is still valid" is a prepared concession. An unprepared concession looks like capitulation. A prepared concession looks like thoroughness.
