Metric Relationships and Causation

Metrics do not exist in isolation. Every metric is either a cause, an effect, or noise. Understanding which is which determines whether your dashboard tells a story or displays random numbers.
The causal chain is the backbone of metric architecture. Revenue (effect) is driven by pipeline velocity (cause). Pipeline velocity is driven by deal count, deal size, win rate, and cycle length (sub-causes). Each sub-cause is driven by operational activities (root causes). When you map this chain, the dashboard builds itself — because you know which metrics explain which movements.
- Step 1: Map the Causal Chain Start from the North Star metric and work backward. What drives it? What drives those drivers? Continue until you reach metrics that people directly control through their daily actions. This chain typically has 3-4 levels — which conveniently maps to the KPI hierarchy.
- Step 2: Validate with Data Hypothesized causal chains are often wrong. "More calls = more pipeline" sounds logical but the correlation might be 0.15. AI analyzes historical data to validate which operational metrics actually predict strategic outcomes. Keep the validated chains. Discard the assumptions.
- Step 3: Identify Leading Indicators Within validated causal chains, identify which metrics move first. A drop in meeting quality scores today predicts a pipeline coverage decline in 45 days. That leading indicator is more valuable on the dashboard than the lagging coverage metric because it gives you time to act.
- Step 4: Build Correlation Dashboards Place causally-related metrics adjacent to each other on the dashboard. When pipeline velocity drops, the driver metrics should be immediately visible without clicking through. The dashboard tells the story: "What happened → Why → What to do about it."
BLITZ and I use causal chain analysis for marketing attribution. She tracks 30+ campaign metrics. I reduce them to the 6 that actually predict pipeline influence. The other 24 are available on drill-down but they never appear on the primary view because they do not cause anything we care about — they just happen to correlate with things we have already measured more directly.
The dangerous trap: confusing correlation with causation. Two metrics can move together without one causing the other. Marketing spend and revenue both increase in Q4 because of seasonality, not because Q4 marketing spend is 4x more effective. AI helps here — it controls for confounding variables and isolates the actual causal relationships.
