Attribution as Operating System

Attribution is not a quarterly report. It is the operating system of demand generation investment. When attribution data flows continuously into planning decisions — which campaigns to launch, which channels to scale, which segments to target, and how to allocate budget — the demand generation engine self-optimizes. Each quarter is better than the last because the investment decisions are informed by the outcomes of the previous quarter's investments.
- Real-Time Attribution Dashboard Build a live dashboard that shows pipeline attribution by channel, campaign, and segment updated weekly. The demand gen leader checks the dashboard before every planning decision: "Which campaigns are producing pipeline right now? Which are not? Where should I shift this week's effort?" Real-time data enables real-time optimization.
- Quarterly Investment Review Every quarter, the demand gen leader and the finance partner review attribution data together and agree on budget adjustments. The review is structured: channel-level ROI comparison, incrementality test results, cohort performance data, and self-reported attribution trends. Budget adjustments are documented and tracked against outcomes.
- Annual Model Validation Once per year, validate the attribution model itself. Does the model's credit allocation correlate with actual revenue outcomes? Are the model's recommendations producing better results than the previous year's? If not, the model needs recalibration. The model is a tool, not a truth — validate it like any other tool.
You cannot optimize what you do not measure. But you can measure the wrong things and optimize yourself into a corner. Attribution done right tells you where the pipeline actually comes from. Attribution done wrong tells you a story you want to hear.
