Scaling TTFV Excellence

Individual CSMs can deliver fast TTFV through heroic effort. Scaling TTFV excellence across the team requires systems — playbooks, templates, checklists, and operational cadences that make fast value delivery the default rather than the exception. The goal is to make a 21-day TTFV repeatable for any CSM on any engagement, not just achievable by the best CSM on the best engagement.
- Build the Onboarding Playbook Document the step-by-step onboarding process that produces the fastest TTFV: day 1 actions, day 3 actions, day 7 milestones, day 14 milestones, day 21 value target. The playbook should be specific enough that a new CSM can follow it and produce results comparable to an experienced one. Templates for every communication. Checklists for every milestone. Scripts for every client conversation.
- Train Through Shadowing New CSMs should shadow two or three onboardings before running their own. Shadowing transfers the tacit knowledge that playbooks cannot capture: how to read the client's energy in the kickoff, when to push for faster milestones and when to accommodate the client's pace, how to handle the value definition conversation when the client's answer is vague.
- Measure and Recognize Track TTFV per CSM and recognize excellence publicly. The CSM who consistently delivers 14-day TTFV has optimized techniques that the rest of the team should learn from. Peer learning from TTFV leaders is the fastest improvement mechanism. Measurement without recognition produces data. Measurement with recognition produces improvement.
