The Public Failure Norm

Organizations that adopt AI most successfully share a behavioral pattern: they normalize early failures publicly and visibly. Not in a performative way — not 'learning opportunity' language that everyone recognizes as a shame-management protocol. Genuinely, structurally, at the leadership level: the first AI output was wrong, here is why, here is what we changed, here is what we learned.
This matters because AI failure in early use is not an exception. It is the rule. Prompts need calibration. Workflows need redesign. The tool's strengths and failure modes need to be mapped for the specific organizational context. The organization that treats this calibration period as evidence of a bad tool produces employees who avoid using the tool for important work. The organization that treats it as the expected engineering of the workflow produces employees who calibrate aggressively and use the tool where it matters.
Do This
- Have senior leaders publicly share their own AI failure examples: 'I asked the model to do X, it produced Y, I learned Z, I now prompt it differently.' The senior example normalizes the learning curve for everyone below
- Structure postmortem discussions around AI workflows specifically: what did not work, what changed, what works now
- Create a visible channel where teams share calibration learnings — not curated success stories but actual failure-and-learn cycles
- Measure and celebrate iteration speed, not just output quality — the team that ran 15 failed prompts before finding the right approach learned faster than the team that ran 2 careful prompts and got an adequate result
Avoid This
- Use 'learning opportunity' language without structural follow-through — employees distinguish between genuine failure normalization and shame management labeled as growth
- Share only AI success stories in organizational communications — this creates an implicit norm that AI is supposed to work perfectly on first use, which makes every failure feel like incompetence
- Evaluate early AI outputs by the same quality bar as mature workflow outputs — the first 30 days of AI use produces different quality than day 90, and your evaluation criteria should reflect that
