Diagnosing Sponsor Quality

Sponsor quality is not self-reported. It is behavioral. The sponsor who tells you they are fully committed is providing data about their self-perception, not their actual contribution. What matters is what they do. I have a set of behavioral signals that distinguish a real sponsor from a nominal one. They are observable. They do not require asking the sponsor to evaluate themselves — which is a question that will always produce the answer you least need.
- Signal: Unprompted Advocacy The most reliable signal of a real sponsor: do they talk about the initiative unprompted when you are not in the room? This is not something you can observe directly, but it surfaces in feedback — "your sponsor mentioned the AI initiative in the leadership team meeting last week." A sponsor who only discusses the initiative when invited to is a sponsor who has not internalized it as a priority.
- Signal: Blocker Engagement Speed When a blocker is escalated to the sponsor, how quickly do they act? A real sponsor acts within 48 hours. A nominal sponsor acknowledges the escalation and schedules a future conversation. Speed is a behavioral signal of genuine priority. The sponsor who is too busy to address a blocker within two business days is communicating something about where your initiative sits in their hierarchy.
- Signal: Initiative Knowledge Depth Can the sponsor explain what the initiative is trying to achieve, what is working, and what the current challenges are — without consulting their notes? A sponsor who does not know the current state of the initiative they are sponsoring is a sponsor who is not paying attention. Initiative knowledge depth correlates strongly with genuine engagement.
- Signal: Voluntary Resource Defense Has the sponsor, without being prompted, defended the initiative's resources against competing priorities? The sponsor who waits to be asked before protecting the budget is not watching for threats. The sponsor who proactively flags and addresses resource pressure before it becomes a crisis is performing the job.
