Leading vs. Lagging Indicators

Lagging indicators appear months after the transformation has either happened or failed to happen. Cost savings appear when the fiscal year closes. Error reduction shows up in quarterly quality reviews. Revenue impact takes a full sales cycle to materialize. By the time lagging indicators confirm that transformation is not on track, the organization has lost the window to course-correct. Leading indicators appear in weeks: daily active usage rate, task completion time, self-service rate, champion engagement. They are not perfect predictors. They are early warning signals that allow course correction before the lagging indicators close the case.
Do This
- Build a leading indicator dashboard that is reviewed weekly during the first 90 days and monthly thereafter
- Define the relationship between leading and lagging indicators for your specific initiative — what leading indicator trajectory is required to produce the target lagging outcomes?
- Treat leading indicator deterioration as an early warning that requires immediate investigation, not a data point to monitor for another quarter
Avoid This
- Report only lagging indicators to the executive sponsor — by the time they appear, it is too late to prevent the outcome
- Treat leading indicators as a proxy for lagging outcomes without validating the relationship — the leading indicator must actually predict the outcome it is supposed to represent
- Stop monitoring leading indicators once lagging indicators have confirmed initial transformation — the initiative that stops measuring reverts
